Follow the customer, not the org chart

I trace a real enquiry from the first message to the money, and mark every point where it waits on somebody. The org chart tells you who reports to whom. The trace tells you where people fall out.

Put a number on each gap

How often it happens, and what it's worth. Without a number you get a debate about opinions; with one you get an order of operations.

Name an owner before naming a tool

Every step gets a person and a definition of done. This is the part everyone skips, and it is the reason most automation projects quietly fail.

Automate the boring middle, keep the judgment

Answering, routing, reminding, following up — machine work. Money, contracts, anything live, and anything the system isn't sure about — yours.
